00:01:03 00:01:07 to e-commerce and you're just starting
00:01:05 00:01:09 your e-commerce drops a business
00:01:07 00:01:13 unfortunately unless your budget allows
00:01:09 00:01:14 for it is you're going to need to do
00:01:13 00:01:15 everything in your business
00:01:14 00:01:17 unfortunately there's no way around it
00:01:15 00:01:18 and you should want to do everything in
00:01:17 00:01:22 your business now there's one key point
00:01:18 00:01:24 that I want to hit on is that as you
00:01:22 00:01:25 start growing as your business starts
00:01:24 00:01:28 growing as you start hiring on team
00:01:25 00:01:30 members you want to know what they're
00:01:28 00:01:32 doing and and not in a sense of like oh
00:01:30 00:01:34 just oh I understand they're running my
00:01:32 00:01:36 advertisements but you want to
00:01:34 00:01:39 understand the advertising and how it's
00:01:36 00:01:41 set up to work properly okay you should
00:01:39 00:01:42 be able to go in there and understand
00:01:41 00:01:44 what's going on you don't need to
00:01:42 00:01:46 necessarily be the pro at the ad
00:01:44 00:01:48 platform but you do want to understand
00:01:46 00:01:50 how it's working and the mechanics
00:01:48 00:01:53 behind it okay you don't ever want to be
00:01:50 00:01:55 like completely oblivious so as far as
00:01:53 00:01:57 when you're when you're starting out
00:01:55 00:02:01 your first employee that I always
00:01:57 00:02:04 recommend you hire is a customer service
00:02:01 00:02:07 person right you always want to hire a
00:02:04 00:02:09 customer service representative who is
00:02:07 00:02:11 going to not only be like your kind of
00:02:09 00:02:13 assistant but also handling email
00:02:11 00:02:15 support order fulfill
00:02:13 00:02:17 right those are like low-level tasks
00:02:15 00:02:22 that you can hire out so we'll write
00:02:17 00:02:24 email support and just a general order
00:02:22 00:02:26 fulfillment and just a general assistant
00:02:24 00:02:27 to you when you have little things come
00:02:26 00:02:29 up you want to be able to reach out to
00:02:27 00:02:30 this person make hey do you mind doing
00:02:29 00:02:34 this task right that's gonna be your
00:02:30 00:02:36 first person now this person the sooner
00:02:34 00:02:38 you can get them into your business the
00:02:36 00:02:40 better my recommendation is even if you
00:02:38 00:02:42 are just starting out your e-commerce
00:02:40 00:02:43 business right now bring this person on
00:02:42 00:02:47 bring them in and just have them work
00:02:43 00:02:50 maybe one hour a week honestly because
00:02:47 00:02:52 the sooner you bring this person on like
00:02:50 00:02:54 from the ground floor they're gonna kind
00:02:52 00:02:57 of be able to take take ownership of
00:02:54 00:02:59 this entire position do you know instead
00:02:57 00:03:00 of if you bring them in and you're
00:02:59 00:03:02 already doing like six figures in your
00:03:00 00:03:04 business it's going to take a little bit
00:03:02 00:03:05 for this person to kind of catch up you
00:03:04 00:03:07 know what I mean so you want to bring
00:03:05 00:03:09 this person in as as soon as possible so
00:03:07 00:03:11 they can kind of make that position
00:03:09 00:03:13 their own now as far as where to get
00:03:11 00:03:15 customer service people where to hire
00:03:13 00:03:17 good talent I personally love to use

00:03:58 00:04:01 on their platform right they test them
00:03:59 00:04:03 make sure they actually understand what
00:04:01 00:04:04 they're going to be doing as opposed to
00:04:03 00:04:06 like for example upward if you're gonna
00:04:04 00:04:07 up work your people are hit or miss you
00:04:06 00:04:10 don't know what what it saw what they're
00:04:07 00:04:12 telling is legit but with free up their
00:04:10 00:04:15 legit pre-vetted virtual assistants and
00:04:12 00:04:18 you can hire so many different kinds of
00:04:15 00:04:19 aspects to your business on free up
00:04:18 00:04:21 right they got advertisers they got
00:04:19 00:04:23 people that build funnels they got
00:04:21 00:04:24 people that can do advertising I mean
00:04:23 00:04:26 is amazing but if you're just getting
00:04:24 00:04:28 started your customer service person is
00:04:26 00:04:31 probably the first person that you want
00:04:28 00:04:32 to hire immediately now as you're
00:04:31 00:04:34 building your business as you're
00:04:32 00:04:35 building your sales funnels up you're
00:04:34 00:04:37 gonna start seeing like other things
00:04:35 00:04:39 that are gonna be trying to pull your
00:04:37 00:04:41 time away one big one is like
00:04:39 00:04:42 advertising right a lot of people think
00:04:41 00:04:44 they need to be the ones doing the
00:04:42 00:04:46 advertising in their business but that's
00:04:44 00:04:48 really not the case guys as you start
00:04:46 00:04:51 growing and scaling your business your
00:04:48 00:04:53 focus needs to be on your customers and
00:04:51 00:04:55 putting two up doing really good solid
00:04:53 00:04:57 market research to put together good
00:04:55 00:04:59 offers for them building the funnels out
00:04:57 00:05:03 and launching them with your advertising
00:04:59 00:05:06 team now what you're going to see as you
00:05:03 00:05:08 build your business is that you're gonna
00:05:06 00:05:10 come to a point where you're gonna want
00:05:08 00:05:12 to hire somebody else and the second
00:05:10 00:05:14 position that I love to fill after this
00:05:12 00:05:17 and this kind of has changed for me over
00:05:14 00:05:19 the years just because like with like
00:05:17 00:05:21 just businesses I start now I can go in
00:05:19 00:05:22 with the team right away instead of
00:05:21 00:05:24 waiting to scale it just because my
00:05:22 00:05:26 budgets are bigger now I have I have
00:05:24 00:05:27 room to work with as opposed to you know
00:05:26 00:05:29 when I was getting started in e-commerce
00:05:27 00:05:32 I didn't have much money to necessarily
00:05:29 00:05:34 risk but all you need to really honestly
00:05:32 00:05:37 get to like a good six figure mark is
00:05:34 00:05:39 honestly this guy's like you don't need
00:05:37 00:05:41 like a huge team like we're going to be
00:05:39 00:05:43 toking about by any means really that
00:05:41 00:05:45 especially in drop shipping your
00:05:43 00:05:46 customer service is your most important
00:05:45 00:05:49 you might want to have like two of these
00:05:46 00:05:51 people on your team and that's it like
00:05:49 00:05:52 really that's it so the next kind of
00:05:51 00:05:55 positions that you could kind of want to
00:05:52 00:05:57 start thinking about as you grow is like
00:05:55 00:06:00 for example like social media right
00:05:57 00:06:05 social media is a great position to fill
00:06:00 00:06:08 as well as advertising teams right now
00:06:05 00:06:11 the social media for example guys is
00:06:08 00:06:13 like a posting on Instagram posting on
00:06:11 00:06:16 your Facebook posting in your Facebook
00:06:13 00:06:16 group posting in um on your Facebook
00:06:16 00:06:20 pages
00:06:16 00:06:21 Instagram Twitter YouTube right that
00:06:20 00:06:23 person would take ownership for all of
00:06:21 00:06:27 that creating the content around it
00:06:23 00:06:29 posting it scheduling it now this is a
00:06:27 00:06:33 local this is something I would hire out
00:06:29 00:06:35 I would hire out fairly quickly because
00:06:33 00:06:36 put you posting on your social media
00:06:35 00:06:38 isn't a money
00:06:36 00:06:40 making activity right that is just
00:06:38 00:06:42 something where you're it's basically a
00:06:40 00:06:44 relationship building activity for your
00:06:42 00:06:46 customers it's not necessarily something
00:06:44 00:06:48 that's tied directly to sales it it
00:06:46 00:06:49 don't get me wrong it is in some ways
00:06:48 00:06:51 when you run a promotion you do make
00:06:49 00:06:53 sales from having that relationship it's
00:06:51 00:06:54 important to have the social media
00:06:53 00:06:57 presence for your dropshipping
00:06:54 00:06:58 businesses but you want to have you can
00:06:57 00:06:59 outsource this to people that are
00:06:58 00:07:01 professionals right they have the
00:06:59 00:07:03 graphic they have the graphic design
00:07:01 00:07:04 skills they know how to schedule out
00:07:03 00:07:07 these posts they know what works already
00:07:04 00:07:08 on the social media platform so what I
00:07:07 00:07:11 usually recommend people do with their
00:07:08 00:07:13 dropshipping businesses is really just
00:07:11 00:07:15 pick like one or two platforms so if
00:07:13 00:07:18 it's like Instagram and Facebook okay
00:07:15 00:07:20 boom that's it don't worry about trying
00:07:18 00:07:21 to get like YouTube Twitter and all
00:07:20 00:07:23 those things you don't need it right
00:07:21 00:07:24 focus on dominating one then move on to
00:07:23 00:07:26 the next and that's what your social
00:07:24 00:07:28 media team is going to be now this team
00:07:26 00:07:30 I mean if you're just starting with one
00:07:28 00:07:33 platform you can go find one pro that's
00:07:30 00:07:35 an average pro at like Instagram and
00:07:33 00:07:36 Facebook right and a lot of these stuff
00:07:35 00:07:38 you could just cross promote which
00:07:36 00:07:40 you're per social media person can set
00:07:38 00:07:42 up for you right it's not that difficult
00:07:40 00:07:43 to cross-promote especially with a lot
00:07:42 00:07:46 of the tools out there that allow you to
00:07:43 00:07:48 schedule out social media posts and
00:07:46 00:07:50 spread them across all your different
00:07:48 00:07:52 social media channels on a set schedule
00:07:50 00:07:53 okay so that would be like the second
00:07:52 00:07:56 position I like to fill and again this
00:07:53 00:07:57 is probably like one person if that and
00:07:56 00:07:59 for the time being you're gonna be doing
00:07:57 00:08:01 at your self but you can see where if
00:07:59 00:08:02 you're trying to do your customer
00:08:01 00:08:04 service you're doing email support
00:08:02 00:08:06 you're doing your other support tasks
00:08:04 00:08:07 order you're doing your order
00:08:06 00:08:09 fulfillment then you're also doing like
00:08:07 00:08:11 any kind of mundane tasks and you're
00:08:09 00:08:12 posting on social media like that takes
00:08:11 00:08:14 up a lot of your time but all of these
00:08:12 00:08:17 tasks are your social media email
00:08:14 00:08:18 support order and any kind of assistant
00:08:17 00:08:21 you can hire those out fairly quickly
00:08:18 00:08:24 okay so those would be the first two and
00:08:21 00:08:26 finally once you're kind of like ready
00:08:24 00:08:28 to like ramp things up I always
00:08:26 00:08:31 encourage people to learn advertising
00:08:28 00:08:33 themselves like Facebook ads YouTube ads
00:08:31 00:08:35 and and use it do it yourself but
00:08:33 00:08:37 there's gonna become to a point where
00:08:35 00:08:40 it's actually or better off hiring an
00:08:37 00:08:43 agency or a full-time person that can
00:08:40 00:08:45 that can that can do this for you you
00:08:43 00:08:46 know what I mean like instead of me
00:08:45 00:08:48 running my advertise
00:08:46 00:08:50 I can go focus on the actual strategy of
00:08:48 00:08:52 my business instead of always being like
00:08:50 00:08:54 in the weeds running advertisements and
00:08:52 00:08:57 when I can go hire somebody like an
00:08:54 00:08:58 agency for example or just a standalone
00:08:57 00:09:00 person again you can get these people
00:08:58 00:09:03 off of free up and again you might not
00:09:00 00:09:05 necessarily have somebody that is like a
00:09:03 00:09:08 winner right out of the gate and
00:09:05 00:09:09 unfortunately you're it's often not the
00:09:08 00:09:11 case you might have to go test a few
00:09:09 00:09:12 people out right like just because you
00:09:11 00:09:14 hire an agency maybe you're getting
00:09:12 00:09:16 terrible results maybe they just they're
00:09:14 00:09:18 not it's not a good fit between you two
00:09:16 00:09:20 and that's okay guys not a lot of times
00:09:18 00:09:22 your first hires are going to be people
00:09:20 00:09:24 that that are going to be with you
00:09:22 00:09:25 forever right you got it you've got to
00:09:24 00:09:26 stay positive when I see a lot of people
00:09:25 00:09:28 happen when they start trying to
00:09:26 00:09:30 automate their businesses start hiring
00:09:28 00:09:31 team members is that they get
00:09:30 00:09:34 discouraged right they hire their first
00:09:31 00:09:36 a customer service representative and
00:09:34 00:09:38 the person is like like asking all these
00:09:36 00:09:39 questions and they and they're always
00:09:38 00:09:40 bothering you and you're like oh man I
00:09:39 00:09:43 might as well just do it myself
00:09:40 00:09:45 right terrible terrible mindset right
00:09:43 00:09:46 they're terrible minds have have right
00:09:45 00:09:48 these people are trying to help you and
00:09:46 00:09:51 you have to do a good job explaining to
00:09:48 00:09:54 them what your resolve what you want and
00:09:51 00:09:57 that leads us to our next next
00:09:54 00:10:00 discussion right as you hire people you
00:09:57 00:10:02 can't just hire them and not give them a
00:10:00 00:10:03 road map and this is something that I've
00:10:02 00:10:10 been working on a lot with e-commerce
00:10:03 00:10:13 Empire builders is creating a SOPs right
00:10:10 00:10:16 standard operating procedures right SOP
00:10:13 00:10:18 standard operating procedures now what
00:10:16 00:10:21 are standard operating procedures right
00:10:18 00:10:24 this is sound so corporate II but it is
00:10:21 00:10:27 basically write a step by step that your
00:10:24 00:10:30 people can follow so for example if you
00:10:27 00:10:33 have you can have a customer service SOP
00:10:30 00:10:35 and on that SOP right it tells them what
00:10:33 00:10:37 to do every single day maybe it even
00:10:35 00:10:39 includes like a video tutorial of you
00:10:37 00:10:40 showing them how to do it and what they
00:10:39 00:10:42 have to do every day so let's say you're
00:10:40 00:10:43 paying and your customer server in
00:10:42 00:10:45 person an hour right
00:10:43 00:10:47 okay what's step one when we when you
00:10:45 00:10:50 when you when you log in to work right
00:10:47 00:10:53 okay step one off of fill orders right
00:10:50 00:10:57 and then underneath that underneath that
00:10:53 00:10:58 you'll have like one a one or two a or
00:10:57 00:11:00 whatever however you want to
00:10:58 00:11:02 sure it depending right and then you
00:11:00 00:11:04 have the steps or at the step by step
00:11:02 00:11:06 what they have to do to fulfill orders
00:11:04 00:11:08 right then they knock that chunk out
00:11:06 00:11:10 okay then what's the number task two for
00:11:08 00:11:14 the day email supporter right email
00:11:10 00:11:16 support all right and then here is where
00:11:14 00:11:18 we usually like to add like they'll have
00:11:16 00:11:19 like a bunch of templates in here as
00:11:18 00:11:22 well we usually like to host this in
00:11:19 00:11:24 like a little a little file where I have
00:11:22 00:11:26 access to this called email templates
00:11:24 00:11:28 right where people can search through
00:11:26 00:11:30 this our VA s can search through this
00:11:28 00:11:33 and they could just type in the question
00:11:30 00:11:35 and it automatikally gets found like it
00:11:33 00:11:37 will the the related question they could
00:11:35 00:11:38 just copy and paste then email it to our
00:11:37 00:11:41 customers because what you're gonna see
00:11:38 00:11:43 as you start as you start getting a lot
00:11:41 00:11:44 of customers serve as you get more
00:11:43 00:11:46 customers are going to get more emails
00:11:44 00:11:48 but a lot of emails guys they're
00:11:46 00:11:50 literally the same exact thing like
00:11:48 00:11:52 literally the same exact thing so it's
00:11:50 00:11:55 your job to put together these good
00:11:52 00:11:57 email templates where you're a customer
00:11:55 00:11:58 service person hat can reference and
00:11:57 00:12:00 copy and paste it and when any time
00:11:58 00:12:02 there's a new email your customer
00:12:00 00:12:04 service can reach out to you be like hey
00:12:02 00:12:05 how would I just want to make sure that
00:12:04 00:12:07 I answer I'm going to answer this email
00:12:05 00:12:08 properly and you're like yeah that looks
00:12:07 00:12:10 good or make any tweaks and then it gets
00:12:08 00:12:11 added to the email template so they
00:12:10 00:12:13 never have to question you again I'm
00:12:11 00:12:16 asking how should I respond to this
00:12:13 00:12:17 these kind of questions okay and email
00:12:16 00:12:19 templates are huge this is for your
00:12:17 00:12:21 returns refunds any kind of general
00:12:19 00:12:23 questions where's my order where's my
00:12:21 00:12:25 tracking right these are email copy and
00:12:23 00:12:26 paste email templates where your
00:12:25 00:12:27 customer service person really doesn't
00:12:26 00:12:29 have to think about it they can make the
00:12:27 00:12:30 tweaks or write the person's name in
00:12:29 00:12:33 there and all of that stuff
00:12:30 00:12:36 now the third might be like for example
00:12:33 00:12:37 any kind of admin tasks that you might
00:12:36 00:12:39 have that person doing in your business
00:12:37 00:12:40 most of the time if you're just starting
00:12:39 00:12:41 out just your first employee you're not
00:12:40 00:12:43 gonna have any of this stuff it's
00:12:41 00:12:45 basically gonna be fulfilling orders and
00:12:43 00:12:47 email support for filling orders email
00:12:45 00:12:49 support keeping it very simple for them
00:12:47 00:12:52 and if that person is doing good work
00:12:49 00:12:53 for you right if they're doing good work
00:12:52 00:12:55 for you after like a month or two and
00:12:53 00:12:57 start new and new tasks are coming up
00:12:55 00:12:59 right you can ask them right hey you do
00:12:57 00:13:00 you find a chance to do like the social
00:12:59 00:13:03 media side of things where we'd be okay
00:13:00 00:13:04 upping your your hourly rate if you'd be
00:13:03 00:13:06 interested in handling or socially they
00:13:04 00:13:07 just would love to hear about your
00:13:06 00:13:09 social media experience and usually be
00:13:07 00:13:11 able to tell hey maybe this person isn't
00:13:09 00:13:13 really a good fit for us
00:13:11 00:13:14 Media they're great at this customer
00:13:13 00:13:16 service stuff but they're maybe not
00:13:14 00:13:18 going to be really good for social be in
00:13:16 00:13:19 if they're not right if they're not
00:13:18 00:13:22 that's no problem that's when we'll go
00:13:19 00:13:25 and create you know our social media sop
00:13:22 00:13:28 our social media sop right where it's
00:13:25 00:13:29 like okay come in log in and we'll hire
00:13:28 00:13:31 this person obviously our social media
00:13:29 00:13:33 person we can use free up or whatever
00:13:31 00:13:34 you want I personally use free up but
00:13:33 00:13:36 our social media person right okay step
00:13:34 00:13:40 one when you log in right
00:13:36 00:13:42 log into Instagram right post post right
00:13:40 00:13:43 it might be a few things maybe in the
00:13:42 00:13:46 beginning of the week you have them
00:13:43 00:13:47 batch create a bunch of different kind
00:13:46 00:13:49 of posts that they will be using during
00:13:47 00:13:51 the week there's a lot of ways that you
00:13:49 00:13:53 can do this like our person basically
00:13:51 00:13:54 schedules all this stuff out so they
00:13:53 00:13:56 kind of make made their own SOP but I
00:13:54 00:13:59 asked them create an SOP I want to know
00:13:56 00:14:01 exactly what you do every single day
00:13:59 00:14:04 okay I want you to I want I want to know
00:14:01 00:14:06 because the reason you want these SOPs
00:14:04 00:14:08 guys is because if somebody decides to
00:14:06 00:14:10 leave your your business like let's say
00:14:08 00:14:12 your customer service person decides
00:14:10 00:14:14 that they do want to quit right you
00:14:12 00:14:16 don't you want to be able to take this
00:14:14 00:14:18 role fill it real quick again and have
00:14:16 00:14:20 something that somebody can reference
00:14:18 00:14:22 like so for example with e-commerce
00:14:20 00:14:24 Empire builders we have somebody that
00:14:22 00:14:26 those are YouTube videos so like
00:14:24 00:14:28 promotes the YouTube videos so though we
00:14:26 00:14:31 have an SOP you called like you
00:14:28 00:14:33 promotion like YouTube promotion so let
00:14:31 00:14:35 me just see ray erases so you guys can
00:14:33 00:14:37 see exactly how the whole team operates
00:14:35 00:14:40 and it don't give you kind of like a
00:14:37 00:14:42 real-life example so so what happens is
00:14:40 00:14:47 like we call it's called a you know a
00:14:42 00:14:49 video promo right SOP video promo SOP
00:14:47 00:14:51 and basically what that person does is
00:14:49 00:14:54 when they log in the log in upon to all
00:14:51 00:14:56 into our YouTube account right they log
00:14:54 00:14:58 in to our YouTube account they'll
00:14:56 00:15:01 they'll go to log in to our Instagram
00:14:58 00:15:05 account and do a story post when the new
00:15:01 00:15:08 videos get Pro released Instagram story
00:15:05 00:15:09 right on YouTube they'll come and
00:15:08 00:15:10 they'll pin a comment down below as I

00:16:31 00:16:35 thing is we always we use slack for team
00:16:33 00:16:36 communication always recommend slack for
00:16:35 00:16:38 team communication so in my favorite
00:16:36 00:16:41 apps ever keep all communication in
00:16:38 00:16:42 there don't have Skype you know all
00:16:41 00:16:44 these other kind of like Skype is good
00:16:42 00:16:46 but like make sure all communications
00:16:44 00:16:48 happening on one platform but after she
00:16:46 00:16:50 promotes the video every single day I
00:16:48 00:16:52 just ask her hey go to slack and just
00:16:50 00:16:54 write hey we created a new channel and
00:16:52 00:16:56 slack and we just said hey you know
00:16:54 00:16:59 daily promotions and she'll go in there
00:16:56 00:17:00 and say hey you know 1 1 19 promotion
00:16:59 00:17:02 complete video promotion complete so
00:17:00 00:17:03 then I get a notification on my phone
00:17:02 00:17:05 I'm like okay cool she completed it if
00:17:03 00:17:06 she doesn't complete it and it's like 3
00:17:05 00:17:08 hours after the video is posted here
00:17:06 00:17:10 every single day then I beg oh hey is
00:17:08 00:17:13 everything going ok or did you just
00:17:10 00:17:15 forget to promote it so sops guys
00:17:13 00:17:17 they're absolutely critikal and it frees
00:17:15 00:17:21 you up like this is exactly how we built

00:18:28 00:18:32 customers you know like focusing on the
